What is RAPID?

RAPID is a decision-making framework built around five roles: Recommend, Agree, Perform, Input, and Decide. Instead of decisions happening in side conversations or getting stuck with no clear owner, RAPID makes it explicit who proposes, who signs off, who executes, who is consulted, and who has final authority.

The five roles

Recommend — Proposes the course of action. Only one person holds this role per decision.

Agree — Must sign off before the recommendation goes to the decider. Can be more than one person.

Perform — Executes the decision once it's made.

Input — Provides expertise or context that shapes the recommendation. Not a veto — input is considered, not required to be followed.

Decide — Has final authority and is accountable for the outcome. Only one person or one clear body holds this role.

How to use this workbook

1. Go to the 'RAPID Template' tab and fill in one row per decision. Yellow cells are for you to edit.

2. Fill it out BEFORE the discussion happens, not during it — most of the value comes from forcing role clarity ahead of time.

3. Share the row with everyone named in it, so there's no ambiguity about who's doing what.

4. Update the Status column as the decision moves — this becomes your log of who decided what, and when.

A quick sanity check

If you can't clearly name who holds the Decide role, that's usually a sign the decision needs to go up a level before RAPID will work. The framework organizes a decision — it doesn't manufacture authority that doesn't already exist in your organization.

Tips for using RAPID well

• Reassign roles for every decision. The person who decides on a technical architecture call may only have Input on a marketing timing call.

• Keep the Recommend and Decide roles to one person each — that's what keeps RAPID fast.

• Don't use RAPID for routine, low-stakes tasks. Save it for decisions with real cross-team impact: scope changes, budget calls, vendor selection, go/no-go milestones.
