| Joel & Shelley's Strategic Plan
| Big Vision | 3-Year Targets | Annual Goals | Quarterly Actions (To 30 June 2026)

(Structure that creates cashflow, flexible from J&S input; Tripod: Business, Investment, Property) | 1 | 30th Anniversary - going to bucket list location <TBC>. Practice golf once a week and play once a fortnight. Shelley to attend three Pilates sessions a week. Achieve dietary goals.
| 2 | Be able to set the kids up, by incorporating them in the business | 2 | Cairns sold out right OR vendor financed and paid back fully | 2 | 1300 Gardening transitioned subcontractor model, yielding $per annum for J&S, reduced risk by exiting the shed and selling excess tooling and vehicles. | 2 | Structure the new operating model for 1300 4 Gardening and exit the shed and sell teh equipment - including the ownership structure (% and salary for Justin?). *Model the financials around this
| 3 | Work from anywhere in the world and be able to travel. 37th anniversary in Greek Islands on a Yacht | 3 | Joel, Figure head role to talk to business onwners, teams. 20 hours per week work, back end is handled by kids (/AI) and the kids are earning a full income | 3 | Crypto investing - portfolio grown to $3m; and have synchronised time where we can work on this together | 3 | Set up the structure and lock out the business names,.coms,.AIs, and register all under the company for Scale My Service. Included in this is: - blocking our social media - updating Joel's LinkedIn - creating the new website - completing the mastermind with Basic Bananas
| 4 | Help others more - help peoples long term health with Pilates charity | 4 | Pilates studio reaches logical conclusion of being sold, or have investors and step into silent partner role | 4 | Pilates studio gets to $100k per annum profit. (Get roi from 200k investment). Map put strategy to do this, corporates? Other? Look at rebates eg clinical pilates. | 4 | Studio - get to a proper income stream. Launch 7 day pre-sale for women over 40 and start a wait list (more extensive program). Software solution - how make it work / streamline? Finalise some automation of AI to do basic admin roles within the studio to free up staff's time or reduce wages. Goal of 250 members by the end of June, which is roughly ten signings a month. Need to look at our system with the leads coming in, as that is a very low percentage of people signing after completing a form and doing an intro class. | Look at financials with KB and work out route to consistent profit
| 5 | Around people who want to better self and grow | 5 | Renovate GC, and increase rental rates | 5 | Finish BNE & Cairns renovations. And rent the rooms out | 5 | Complete as much renovation in Cairns as possible.

| ||||||||||||||||||||||||||
| Superpowers (aka Strengths) | Friction Points (aka Weaknesses) | Hidden Gems (aka Opportunities) | Storm Clouds (aka Threats)
| 1 | Joel, the ability to see issues within people's businesses, help them pivot, help them see opportunities where they may not be currently looking. I believe problem solving. Working with AI and technology to bring into business and general life to make things more efficient and streamlined. Good at connecting with people on a business and an emotional level. Good at communicating. | 1 | Weaknesses would be the lack of confidence. Sometimes he does rush things, which then doesn't look as professional as it should, giving people too much of his time for free. Sometimes I see the big picture and don't give enough explanation or clarity around the small picture scenarios or steps to get to that big picture goal. | 1 | I feel that the opportunities are endless with having more time and not having to deal with staff on a day-to-day basis, or constantly having goals or plans in place that literally get changed before 9 a.m. every day. The amount of hidden gems that I've probably not taken in the past. I feel that there'll be a lot more of these available. | 1 | If I suck under deliver.
| 2 | Shelley's is to be able to look at numbers, understand what needs to be achieved, and the comprehension of it within business. Very good at communicating, a great people's person that is very structured to control time frames, meetings, etc. | 2 | Weakness is sometimes, when you've been in business so long and around other people, you know too much. In saying this, we're meaning risk averse. Not comfortable with sales, more than happy to speak to people, and with the passion that she has, just has not got the ability to say, "Okay, where's your money?" | 2 | The main opportunity is to have more time to be able to do things that I want to do. In saying this, it will be able to look at other possibilities to bring in revenue in other ways rather than completing day-to-day admin tasks. | 2 | A possible threat would be to lose key staff members and to be dragged back into the business, which would not give me time to be able to take on these other opportunities.
| 3 | Scale my business strength is having myself, Shelley, Lachlan and Zac working as a team, with over 50 years' worth of experience in systems automation, AI, payroll, budgeting, pretty much anything to do with business. The opportunity for the younger generation, with Lachlan and Zach coming in with a completely different angle of being around business our whole life, understanding and implementing tasks. | 3 | Weakness at this stage is just being a new business. Lachlan and Zac, being younger and new to this, have a bit of a maturity level that we'll have to work around. | 3 | The opportunity would be to get some international customers, to be able to complete our overall goals. The hidden gem is that this has come to me through Basic Bananas and helping me structure and understand it to move forward. Also, being within business for so many years and in so many different areas, already knowing a lot of people, reaching back out to them is a massive opportunity to promote the business | 3 | The main threat is being a new business and not being in this space previously on a full-time level, so making sure customers are comfortable and see vaslve. The way the AI is moving could be a threat if people do start wanting to learn it from themselves, which I don't believe will happen.
| 4 | Club Pilates strengths are the passion and goals from the owner all the way down through multiple staff members to help within the community and help people at any age on their journey. It also has one of the most diverse amounts of equipment compared to pretty much any other studio, and the class types that we run and scale up so that our members are able to feel fulfilled with it in their exercise. | 4 | Weakness is it's a franchise model which keeps us restricted. Some of the staff are not following through on the sales process as well as teaching in class. Currently ad cost and social media to conversion. The industry is also known for giving discounts, so the expectation from people coming in the door is that we are going to discount. | 4 | Very diverse and highly skilled team which are able to then assist within workshops and leave the company business forward which gives us unique opportunities over other studios. | 4 | As it is very popular at the moment and on trend in a lot of areas, including social media, it becomes over saturated and it's harder to find clients. If we look at the way the world is going with war on inflation, price could become an issue within this as well.
| 5 | The pivot with 13004 Gardening moving into a management-style business is that we are able to help all other businesses, potentially with their turnover and structures, and give them advice on saving cost. As I've learnt, sometimes you're not able to actually increase your profit margins; they're better off saving costs. Maybe having the ability to do bulk ordering for them, purchasing at better price points, setting up running power passes, etc. This would all come from previous business experience within the landscape and gardening industry. | 5 | Weaknesses: this is a new model. While Justin is extremely good at managing staff, he's never run a business, so it could definitely take a lot of time and effort to get it running smoothly. This could also be an issue, as he's been an employee for over ten years. If we go into partnership, the weakness could be myself letting him be the partner and make mistakes if I'm financially involved. | 5 | The hidden gem with this is we've already got a lot of customers. Instead of just closing the doors, we're looking to take a percentage of profit from each of the jobs that the subcontractor have completed. Being able to set them up with different accounts and opportunities to do purchasing at unique pricing, better than what they can get currently in the market, which is highly profitable. | 5 | That Justin doesn't step up to be a business owner and that it all falls back onto me. That we cannot find enough sub-contractors for the particular work that we're looking to get done. That the amount of time it takes to complete the admin side of the business is not viable.
