How to Use This TemplateStatus
2
1) Make a copy of the template and give editing privileges to all team members involved in hiring process planning.
3
2) Have one team member draft initial hiring criteria in the "Hiring Criteria" tab. Existing job descriptions can be sources of initial criteria.
4
3) Schedule at least one hour for the team involved in hiring process planning to discuss the initial hiring criteria and determine if each criterium is essential or desirable, using the discussion questions provided on the "Hiring Criteria" tab. During this discussion, have at least one person responsible for making updates to the criteria and taking notes in the "Hiring Criteria" tab. This discussion may produce additional criteria.
5
4) Copy your hiring criteria and the essential/desirable designations to the "Interview Questions & Rubric" tab. Have team members volunteer to draft possible interview questions for each criteria. Some criteria may have several possible interview questions. Add rows as needed on the "Interview Questions & Rubric" tab. Give team members about a week to draft questions for their assigned criteria.
6
5) Schedule 30 minutes for the team to review the questions drafted on the "Interview Questions & Rubric" tab. Have at least one person responsible for making updates to questions during the team discussion. Before the meeting ends, explain that the team will use the following week to draft, asynchronously, "excellent," "acceptable," and "poor" rubric answers to the questions on the "Interview Questions & Rubric" tab. Team members can contribute rubric answers for any of the questions, not only for questions they have personally written.
7
6) After one week, have one team member review the rubric answers provided and edit for coherence. The team may meet to discuss any differences in opinion about rubric answers or comment on the answers asynchronously.
8
7) After the rubric has been finalized, determine at which phase of the hiring process each question will be asked (e.g., phone screen, in-person interview, etc.).
9
8) Create a worksheet template for each hiring process phase and include the corresponding questions, rubric answers, and space for a hiring team member to document a candidate's answers.
