A Coaching-First Intervention to Cut 90-Day Attrition
Executive Summary
Early attrition costs a single FC millions a year. A coaching-first intervention targets that cost, and a 90-day pilot sizes how much is recoverable.
Amazon operates more than 350 fulfillment centers, each employing 1,500 to 3,000 associates. New Hire Floor Associates are the largest and most frequently replenished segment of that workforce, which makes their retention the single highest-leverage point in FC labor stability.
Yet 30 to 40% of new hires exit within their first 90 days, before the investment in hiring and training pays off. At roughly $18,600 per departure, a single facility absorbs millions of dollars a year in preventable early attrition, compounded by the floor productivity lost every time the cycle repeats.
The pattern is not disengagement. Enforcement-first performance pressure during the learning curve pushes associates out before they can acclimate physically or operationally. The question for leadership is direct: how can Amazon retain new hires through the first 90 days, before that investment is lost?
The recommendation is a coaching-first protocol paired with a graduated output standard, held in place by retention outcomes on Area Manager scorecards. A controlled 90-day pilot in one zone will size how much of the attrition cost is recoverable before any network-wide rollout.

Rate completion answers “can they do the job.” The check-in answers “can they sustain it.” Readiness requires both. An associate hitting rate but fading physically is the burnout-masking case the checkpoint is built to catch.
